Sentinel — the front door to Citadel
Your AI landscape,
mapped and priced.
The front door to Citadel.
The expert-led diagnostic that captures your entire AI landscape — including the parts you can’t see — as structured evidence, analysed by the Citadel engine and delivered as a board-ready programme with a clear investment direction. Fixed fee, fixed scope, quoted in writing before work begins.
Before day one
AutoDiscover scans the estate before a single interview takes place.
Read-only API connections to your cloud infrastructure, SSO directory and SaaS footprint — Okta, Azure AD, Google Workspace — build a preliminary inventory and surface the shadow AI automatically. No agents installed, nothing deployed, nothing changed. You start the engagement already knowing more than you did.
What we need from you
A named senior sponsor. Thirty to forty-five minutes each with a handful of stakeholders. Read-only document access. NDA first. That is the whole list — the rest is our work.
The five phases
From discovery to a board programme in working days.
Discovery & Validation
The AutoDiscover inventory validated with the people who run the systems — sanctioned, pilot, card-bought and embedded — until the count is one you would defend to a regulator.
Risk Quantification
Every AI system scored for regulatory exposure under EU AI Act, NIST AI RMF, ISO 42001 and your sector frameworks — FCA, PRA, ICO, SRA, CQC. Each risk translated into monetary terms.
Financial Modelling
The Sentinel Capital Allocation Engine models each opportunity: NPV, IRR, payback and risk-adjusted return, so the board is choosing between priced options rather than reacting to a worry list.
Gap Mapping & Roadmap
The distance between the estate you have and the estate you need, sequenced across a 12-month roadmap your CFO can take to an investment committee.
Board Delivery + Citadel go-live
The findings delivered to the board, and Citadel going live at close — pre-populated with your complete inventory and risk scores. The next decision starts from knowledge, not guesswork.
What you receive
Nine named deliverables. Not “findings” — documents with owners.
AI System Inventory
Every system in the estate, including the ones nobody registered.
Use Case Register
What each system is actually used for, mapped to the decisions it feeds.
Ownership & Accountability Map
A named owner for every system — or listed as unowned, which is its own finding.
Risk & Exposure Register
Regulatory exposure per system, quantified in pounds.
Quantified Opportunity Model
NPV, IRR, payback and risk-adjusted return for the portfolio worth funding.
Board Presentation Pack
The version that goes in front of the board, defensible in the meeting afterwards.
Control Recommendations
What to change, in what order, and what each control costs to run.
12-Month Governance Roadmap
Sequenced, costed, with the preconditions each step needs named.
Citadel — Configured & Live
The platform live at engagement close, pre-populated with the whole picture.
Fixed fee, fixed scope
Four ways in, priced before we start.
Every tier is quoted in writing before work begins. The 1-day Diagnostic fee is credited in full against any upgrade, so the honest first step is the cheap one.

Fit
Who Sentinel is for
- CEOs, COOs and risk leaders in regulated UK organisations who are accountable to a board for AI
- Organisations that suspect the inventory they have is incomplete — it usually is
- Boards that want exposure and opportunity priced, not listed
Who it is not for
- Organisations with a complete, independently validated inventory and a governance programme the board and regulator accept — Citadel standalone may fit better
- Anyone looking for a one-off workshop with a deck at the end — that is not an engagement we sell
Paper or live?
Sentinel is the estate review delivered through Citadel — the answer stays live. If you want the answer on paper and no platform, the AI Estate Review runs as an Advisory Sprint instead. Same discovery, same honesty, no go-live.
Before you commit
What we need, what it costs, and what happens at the end.
What does AutoDiscover connect to, and does it install anything?
Read-only API connections to cloud, single sign-on — Okta, Azure AD, Google Workspace — and SaaS. No agents are installed. It runs before the first interview, so the discovery conversation starts from evidence rather than a blank page.
Is the Diagnostic fee wasted if we go further?
No. The one-day Diagnostic covers up to ten systems and its fee is credited in full against an upgrade. It exists so you can find out what a full run would tell you before committing to one.
What do you need from us?
A named senior sponsor, stakeholder interviews of thirty to forty-five minutes, and read-only document access. NDA first. Where a system’s owner cannot be identified, that is recorded as a finding rather than chased indefinitely.
How is exposure priced in pounds?
Risk is quantified against the frameworks you are judged under and the sector regulator that applies, then modelled through the Sentinel Capital Allocation Engine — NPV, IRR, payback and risk-adjusted return. The basis for each figure is shown.
What do we actually have on the last day?
Nine named deliverables, from the AI system inventory to a twelve-month governance roadmap, and Citadel live and pre-populated on the day the board pack is delivered. Twelve days from Diagnostic to Citadel live on a full run.
Not sure where you stand?
Twelve questions, eight minutes, one score.
A self-assessment scored against the questions a board, an auditor and a regulator actually ask. It will not tell you what to do — it will tell you where to start the conversation.
One day to find out what is actually running.
Book the Diagnostic. If the fuller programme is not warranted, you will have the evidence that says so — and the fee back against whatever you do next.
