We do not build products speculatively. Each of these exists because an engagement needed it and the market could not sell it — then it was hardened until it could stand on its own.

Sentinel is an expert-led diagnostic that captures the whole AI landscape — including the parts nobody registered — as structured evidence, prices exposure and opportunity in pounds, and hands a board a programme with a capital allocation recommendation. Citadel is where that picture goes to stay alive: one record carrying owners, evidence, tests, cost, benefit and risk together, reported to a board period over period.
Backgate is the odd one out and the most useful proof — a shop, a workshop and a back office for a business of three staff, built on Citadel’s own interface and sold as a managed service. The same governance substrate that satisfies a regulated board runs a hardware shop. That was the experiment.

The claim we will not make
Citadel never shows a number it cannot defend.
A light is lit on a verified count, dark on a verified zero, and dashed when the feed is unavailable. Simulated evaluations are labelled as simulated and cannot be approved. Legal determinations — an EU AI Act classification, for instance — are made by the accountable person and never auto-filled. We claim no certification for any framework we align to.
